The challenge

The machine was leaking

SponsorCX had outgrown its own systems. Lead scoring didn't exist, lead routing was manual, and there was no lifecycle framework tying it together.

Marketing wasn't attributed, reporting was scattered across places nobody trusted, and the core go-to-market functions were each running their own playbook. The leaks were in the seams between them — exactly where no single team was looking.

They knew HubSpot could run the whole machine. It just wasn't configured to.

The solution

What we mapped and installed

We were brought in to lead a full HubSpot rebuild and operations overhaul — a Build engagement, one module at a time.

First we defined lead scoring and routing logic that matched their real sales process, then structured lifecycle stages across contacts, deals, and companies from MQL to SQL to SQO. Ownership assignment was automated, custom properties built out, and Slack and form systems wired in so leads moved fast.

Then the reporting layer: live dashboards for lead-source performance, pipeline movement, deal velocity, and forecasting. We trained the SDRs and BDMs over Loom and live sessions, and left behind email templates for future nurture.

The results

What changed

SponsorCX came out with a fully aligned HubSpot instance running the entire go-to-market team. Lead management was automated end to end, reporting was live and accurate, and every team finally shared one system and one language.

The project wrapped ahead of schedule, and the machine was built to scale with them as they grow.
